Initial situation

Due to strong market growth, the company MARTIN BRAUN Backmittel und Essenzen KG has reached the limits of its storage facilities at its Hanover site in recent years. They were forced to use external logistics service providers
and therefore had high costs due to warehouse management and shuttle costs.

Due to the limited expansion space at the current production site, the aim was to find the optimal solution to efficiently organize the material flow with the right storage systems, the right IT and the same number of employees. The aim was to take economic aspects into account and avoid additional costs.

Step by Step to the solution

1. Creation of a make-or-buy decision template

Our data analysis tool quickly provided us with the most important key data on the previous internal and external material flow. In the short term, we were able to derive an optimization of small parts picking from this. Based on our extensive experience, we were able to consolidate all logistics processes into a single area in the main plant. The company was then provided with a make-or-buy decision template based on the investment and operating costs.

2. Concept development for
detailed planning of insourcing

The agreed master plan, including an extension taking into account insourcing, was subsequently planned in detail by us with an architect and put out to tender on the market. This gave us absolute investment security and enabled us to identify the most technically productive solution.

3. timely implementation
and support

Finally, the IT, including the hardware, was combined into one project, thus establishing an interface between the supplier, architect and internal IT.

Result

After around 8 weeks, the master plan for the economic insourcing of the previous external logistics services was finalized. The further planning for the best technical and economic solution was ready to be awarded after a further 3 months.

With the timely implementation, economic efficiency was raised to a new level by minimizing the material flow effort and the previous external costs were eliminated.
